This training workshop was led by Michalis Kalamaras (Thinking) and provided a wealth of practical and innovative ideas to an audience of over 100 people in the Casa del Lector auditorium. This workshop is supported by the ThinkPub consortium, a Creative Europe-funded initiative aimed at promoting digital innovation within the publishing sector.

In this video you can follow Kalamaras’ presentation and see the slides from his presentation with the exploration of the challenges and opportunities associated with managing digital transformation, especially for small and mid-sized publishing houses. Drawing from over 15 years of Kalamaras’ experience with publishers, bookstores, and cultural institutions.

The central theme of this presentation is the imperative for smaller publishers to embrace digital transformation—not as an option, but as a «strategic necessity». Digital transformation in publishing is a continuous, unidirectional process that has impacted every aspect of the publishing value chain, gradually shifted the landscape and reshaped how content is created, distributed, and consumed.

One of the most important points emphasized in Kalamaras’ presentation is that digital transformation in publishing is not optional: it’s essential. Over the past few decades, the industry has witnessed several digital waves, from desktop publishing and e-books to print-on-demand services and, more recently, audiobooks, social media marketing, and artificial intelligence (AI). While many publishers may have initially viewed these changes as passing trends, it has become clear that «digital transformation is ongoing and accelerating».

This ongoing transformation affects not only the production and distribution of books but also the business models surrounding publishing. Direct-to-consumer options, subscription models, and self-publishing are reshaping how publishers interact with their audiences, creating new opportunities while also posing new challenges. The presentation stresses that publishing today is increasingly «data-driven», and reading itself has become «multimodal», spanning a variety of formats and platforms (e-books, audiobooks, digital articles, and more).

The complexities of digitalization

Despite the many benefits of digital technologies, the transformation has also brought about «increased complexity». As John Thomson notes in his book «Book Wars», while digitization has offered substantial opportunities, it has not simplified the publishing process. On the contrary, it has often made processes more complex. For smaller publishers, this complexity is particularly challenging because many of them face barriers related to both «technical expertise» and «cultural resistance».

There is a cultural divide between the tech and content sides of publishing, where many book professionals focus primarily on content creation and may lack a comprehensive understanding of digital technologies. Conversely, many tech experts, while adept at digital tools, do not always grasp the nuances of publishing or the importance of content quality and reader engagement. This disconnect can hinder the effective integration of technology into publishing processes. The presentation highlights the importance of «bridging this gap», emphasizing that publishers need to «understand technology» to thrive in the digital age.

The challenges faced by smaller publishers

Smaller and mid-sized publishers face several challenges in navigating digital transformation:

Limited in-house technical expertise: small publishers often have a small staff, meaning few people are equipped with the technical knowledge required to implement and maintain digital systems. The lack of dedicated technical experts forces these publishers to multitask, wearing many hats and potentially spreading their resources too thin.

Budget constraints: small and medium size publishing houses typically operate with «tight budgets» and face the challenge of continuing to invest in traditional print processes while simultaneously exploring and investing in digital tools. This results in significant financial strain and makes it difficult to prioritize and balance digital and print initiatives.

Legacy systems and workflows: Many small publishers still rely on «legacy systems» and traditional workflows, which may not integrate well with modern digital tools. The transition to newer digital systems can be challenging and expensive, as it often requires overhauling entire workflows and retraining staff.

Cultural resistance: publishing has traditionally been a sector characterized by a «strong cultural attachment» to print and traditional processes. Many small publishers, especially those run by founders or families, resist change due to a deep-rooted belief in the value of their long-established ways of doing business. This resistance can prevent publishers from fully embracing the digital transformation that is necessary for long-term survival.

The opportunities for small publishers

Despite these challenges, smaller publishers also have unique advantages that can enable them to stand out in the digital era:

Flexibility and adaptability: small publishers often benefit from their «dynamic and flexible nature». Unlike larger publishing houses with bureaucratic structures, smaller publishers can quickly adapt to changes, experiment with new technologies, and adjust their business models more easily.

Cooperation with like-minded publishers: independent publishers can collaborate with other similar-sized or niche publishers to share resources, invest in technology together, and support one another in their digital transformation journeys. This type of collaboration can lead to cost savings, improved digital infrastructure, and increased collective bargaining power in the market.

Leveraging open-source digital infrastructure: small publishers can take advantage of open-source tools and platforms, which are often more affordable than proprietary systems. This approach can help them integrate digital capabilities without significant financial outlay, allowing for greater flexibility and innovation.

Stronger connections with readers: small publishers often have a personal connection with their readers, which gives them a significant advantage in the digital space. This emotional bond can translate into greater reader loyalty and more opportunities for engagement, giving small publishers time and space to experiment with digital initiatives.

Opportunity to reach new audiences: digital technologies have lowered many barriers to entry, enabling small publishers to reach a global audience. The advent of self-publishing, digital distribution channels (e.g., e-books, audiobooks, print-on-demand), and social media allows small publishers to bypass traditional gatekeepers and directly connect with readers, even in niche markets.

Favourable regulatory and cultural framework: for publishers in smaller languages or niche markets digital transformation can provide a unique opportunity to expand their reach. Digital tools allow publishers to distribute their content to a broader audience without being limited by geography or language, particularly as these smaller languages are often shielded from broader digital trends and can adapt more slowly to change.

Strategic approaches to digital transformation

The presentation also delves into several «strategic approaches» to digital transformation, emphasizing the importance of careful planning and execution for smaller publishers. One key point raised is that necessity often drives digitalization, as was seen during the COVID-19 pandemic, when many publishers rushed to digitize their processes out of necessity. The lesson from this period is that strategic foresight, rather than reactive measures, should guide the digital transformation process for publishers moving forward.

Planning your own pace: publishers who follow this strategy take a proactive approach by setting their own pace for digital transformation. They carefully select and integrate technologies based on their unique needs and long-term goals, allowing them to steer the transformation process. This method provides flexibility and control over the transformation process.

Adapting to the tools: in this approach, publishers adapt to the digital tools available in the market. These tools essentially dictate the transformation process. However, this may sometimes result in the implementation of technology for the sake of technology itself, without clear alignment to the publisher’s long-term strategy.

Responding to outside necessity: in some cases, external pressures such as regulatory changes, supply chain disruptions, or crises (e.g., COVID-19) force publishers to adopt digital transformation quickly. These reactive changes, though sometimes sudden, can bring about significant shifts in operations.

Disruption by big tech: large technology companies (e.g., Amazon, Google) can disrupt smaller publishers by introducing new technologies or business models that force smaller players to either adapt or risk obsolescence.

The presentation also identified five critical components that publishers should focus on when planning for digital transformation: strategy, people, roadmap, technology, and partners**.

Strategy

The first and most important element of digital transformation is strategy. Publishers must select the right digital tools and methods that align with their long-term goals and the unique needs of their business. This involves careful decision-making and prioritization. For example:

If a publisher specializes in business books and notices that their target audience is increasingly consuming audiobooks, they might consider creating audio versions of their books. This not only taps into a new revenue stream but also opens doors to a broader, more diverse audience.

Publishers with limited bookstore distribution may prioritize e-books or e-commerce solutions to expand their reach.

Integrating AI translation tools could allow publishers to bring works into new languages, increasing their market scope and breaking language barriers.

People

The next crucial component is people. Digital transformation cannot be achieved without «cultural buy-in» and active participation from the entire organization. Key considerations include:

Leadership commitment: for digital transformation to succeed, it must be championed from the top. Publishers need leadership that prioritizes digital projects and fosters a culture of openness toward change.

Upskilling and hiring: small publishers often face resource constraints and may not have the internal expertise needed to drive digital transformation. This might require hiring new talent with specific digital skills or upskilling current staff.

Ownership of the digital transformation process: to ensure that the transformation resonates across the team, publishers should identify a «champion» for the digital project. This individual or team would be responsible for steering digital projects and ensuring ongoing engagement.

Experimentation and iteration: experimentation is vital in a digital transformation journey. By adopting a mindset of continuous improvement and providing room for trial and error, publishers can foster innovation within their teams.

Creating a digital organizational culture and involving the team early in the process is essential for sustained transformation.

Roadmap

Developing a roadmap is essential for guiding the transformation process. Publishers should begin by conducting an audit to identify existing inefficiencies and pain points. This allows them to focus on areas that could benefit most from digital transformation, such as sales, operations, or content production.

Start small: it is crucial to begin with small, manageable pilot projects to demonstrate the potential of digital transformation. This could involve the adoption of new digital marketing tools or automating certain administrative tasks.

Iterative approach: as mentioned earlier, transformation should not happen all at once. Publishers should roll out digital projects in stages, gradually scaling their efforts as they see results and gain confidence in their technological investments.

Realistic expectations: Digital transformation will take time, especially for smaller publishers. It’s essential to temper expectations and understand that «immediate and dramatic results» may not materialize. Setting Key Performance Indicators (KPIs) such as sales growth, production turnaround time, or social media engagement can help monitor progress.

Technology

The choice of technology is critical to the success of the transformation. Publishers must have a solid understanding of available tools and platforms to make informed decisions. Important considerations include:

Know your technology: it is crucial for publishers to have at least a basic understanding of the technologies they are implementing. This will enable them to choose the right tools and understand how to maximize their utility.

Outsource vs. build in-House: while smaller publishers might consider building certain systems in-house, it is often more efficient and cost-effective to outsource technological solutions to external vendors. However, this requires careful evaluation of service providers to ensure compatibility with the publisher’s long-term goals.

«Future-proofing»: publishers must consider the long-term viability of any technological investment. Selecting open standards and modular systems ensures that technology can grow and evolve with the publisher’s needs.

Accessibility: as digital transformation progresses, ensuring that digital platforms are accessible—both legally (e.g., complying with EU AI laws) and morally—is crucial. Accessibility should be integrated into the technology stack from the outset.

Partners

Finally, establishing the right partnerships is essential for successful digital transformation. Publishers cannot do everything in-house, and it is important to collaborate with external partners who bring specialized expertise. Key considerations include:

Strategic partnerships: publishers should seek long-term relationships with external partners who can provide not just services, but also strategic advice. This could include working with digital marketing agencies, software developers, or technology consultants.

Publishers as partners: collaboration with other publishers, even competitors, can be beneficial. There are opportunities for sharing knowledge, resources, and even joint ventures in areas like digital distribution or marketing campaigns.

Government and institutional support: Many governments and cultural institutions offer funding and support to publishers looking to engage in digital transformation. Publishers should explore these opportunities for financial and strategic assistance.

In the final part of the presentation, Michalis Kalamaras presented several case examples are explored to demonstrate the real-world application of these strategic approaches. These examples highlighted how publishers have successfully implemented digital transformation initiatives using the principles outlined above.

For instance, one case study focused on **ESOPs** (electronic sales order processing systems) and how smaller publishers in different European countries have integrated these systems to streamline their sales operations and enhance their digital infrastructure. Some larger publishers may find these tools cumbersome, but smaller publishers can benefit from their integration as a way to enhance operational efficiency.

Kalamaras also underlined the strategic importance of selling directly to consumers (D2C) for smaller publishing houses as an opportunity to increase visibility, offer a better presentation of their books, and establish independent revenue streams outside of bookstores. By creating a tailored and specialized digital platform, publishers can present their catalogue in a more engaging way that highlights their unique identity, offering a personalized experience for their readers. Selling directly to consumers also allows publishers to build a community around their brand.

Having an effective e-commerce store platform (ESOP) is essential. It should not be just another generic online store; rather, it needs to be designed specifically for readers, with user-friendly design language and functionality. The digital storefront should be regularly updated and refined, with input from both the technical team and marketing professionals to ensure that it aligns with the publisher’s objectives and target audience.

Moreover, digital marketing strategies are key for driving traffic to the store. Publishers need to tailor their digital marketing campaigns to specifically drive sales, not just awareness or engagement. Tools like email marketing are highly effective in this regard, as they allow publishers to directly communicate with their audience in a cost-effective manner.

Another area where small independent publishers can benefit from digital transformation is e-book production. High-quality, scalable e-book production can allow publishers to reach a wider audience and even experiment with new business models like digital-first publishing.

Kalamaras also explained all the different issues related to ensure a «active catalogue» is digitized as something essential to stay competitive in today’s market and the decision publishers must face is whether to outsource e-book conversion or handle it in-house, as well as the distribution options.

Another section of his presentation was the Artificial Intelligence as a game-changer for small publishers.

You can follow the workshop by Michalis Kalamaras in this video that is
